Why Your Corn Harvester Is Dropping Ears (And How To Fix It Fast)

If you've ever finished a pass, looked back, and seen a trail of perfectly good corn ears lying in the stubble, you know exactly how frustrating ear loss can be. Every ear on the ground is money out of your pocket — and for most operators, 90% of that loss happens right at the corn head, not in the combine.
Here's the good news: most ear drop isn't broken parts. It's bad settings. After walking hundreds of fields with farmers and adjusting heads from Kentucky to Kazakhstan, I can tell you that 9 times out of 10, you can fix it in 15 minutes with a wrench and a little patience.
This guide walks you through exactly why ears are falling out of your corn head, what each setting actually does, and how to dial it in for your crop conditions — not the numbers in the owner's manual that were written for perfect corn.
First: Where exactly are you losing ears?
Before you touch a single adjustment, get out of the cab and look. The location of the lost ears tells you everything:
- Ears in front of the header, on cut stalks: You're either running too high, or your dividers aren't picking up downed stalks.
- Ears bounced out to the sides: Your snapping rolls are running too fast, stripper plates are too tight, or you're driving too fast for conditions.
- Ears under the head, between the rows: Stripper plates are too wide — ears are falling straight through.
- Ears behind the combine, coming out the back: That's not head loss — that's a cleaning or elevator issue, and a different problem entirely.
Walk 50 feet behind the machine. That 2-minute walk saves you hours of guessing.
The #1 cause: Stripper plate gap
Stripper plates are the two metal plates that let stalks pull through but pop the ear off. If you get this one setting right, you'll eliminate most of your ear loss before you touch anything else.
Forget the factory "35mm front, 40mm rear" numbers you see online. Those are starting points, not rules. The right gap depends entirely on the hybrid you're cutting and the size of the ears in your field.
How to set it correctly:
- Set the front gap to about 2/3 the diameter of an average ear in that field
- Set the rear gap 5mm wider than the front (stalks pull through easier as they move back)
- Always measure both sides — if one side is 3mm wider than the other, ears will feed sideways and drop
How to tell if it's wrong:
- If you see ears with the butt end shelled out (we call it "rooting" or "nosing in"), the gap is too wide. Ears are tipping down into the rolls and getting kernels shelled off the back — and eventually whole ears pull through.
- If you see broken stalks, plugging, and mangled ears, the gap is too tight. Stalks can't pull through, they snap off, and the ear goes flying.
Pro tip: Do this adjustment in the morning when stalks are still tough. In the heat of the afternoon, dry stalks shrink and that same gap gets effectively wider.
Snapping rolls: Speed and gap matter more than you think
Snapping rolls are what grab the stalk and pull it down past the stripper plates. There are two settings here that cause ear loss: roll gap and roll speed.
Roll gap: This is how close the two rolls sit together. Too wide, and they don't grip the stalk — it slips, the ear doesn't get snapped off cleanly, and it falls through. Too tight, and they crush stalks, wrap trash, and kick ears out sideways.
- Thick, green, high-moisture stalks: open up to 15–17mm
- Dry, thin, drought-stressed stalks: tighten to 10–13mm
- Normal conditions: 12–15mm works for most hybrids
Roll speed: This is the setting almost everyone gets wrong. Faster is not better. If rolls are spinning too fast, they yank the stalk down so hard the ear bounces — and if it doesn't pop clean on the plates, it launches out the side of the head like a projectile. If they're too slow, the ear rides on the rolls getting banged around until it finally drops off.
For roll-type heads, 600–900 RPM is the sweet spot. For snapping plate units, 900–1200 RPM. And here's the counterintuitive part: run full throttle. I see guys all the time running at half throttle trying to "be gentle" — that just makes every component run too slow, stalks don't feed, ears pile up, and you lose more corn than you save. Run the engine at rated PTO speed, and slow your ground speed instead if you need to be gentler.
Gathering chains and dividers
Gathering chains are what move the snapped ear back into the auger. When they're loose or worn, ears don't move — they sit on the head, get hit by the next stalk coming in, and bounce out.
- Check tension: you should be able to push the middle of the chain down 10–15mm with your thumb. Any more and it's too loose.
- Look at the lugs: if more than 1/3 of the paddle is worn off, replace them. Worn paddles don't move ears — they just slide over top of them.
- Make sure both sides run at the same speed. If one chain is slower, ears feed crooked and wedge.
Dividers (the pointy snouts on each row unit) are the other silent culprit. If you have down corn, run them low — 5–10cm off the ground, just skimming the soil. If they're up high like they are in standing corn, they slide right over the top of down stalks, and you leave whole ears on the ground before they even reach the rolls.
And one more thing about down corn: harvest against the direction the corn is leaning. If you go with the lean, the divider rides over the top. If you go into it, the divider picks it up and feeds it into the rolls. That one change alone can cut your down-corn loss in half.
Header height and row alignment
Most guys run their header too high. If you're leaving 25cm+ of stubble, any low-hanging ears — especially on shorter hybrids or drought-stressed corn — go right under the head without ever touching the rolls. 15–20cm is a good starting stubble height. If you're in short corn or low-eared hybrids, drop it another 5cm.
Row alignment matters more the more rows you have. On a 4-row head, you can be 5cm off and get away with it. On a 12-row, if you're 3cm off center on the outside rows, you're shaving stalks off to the side and leaving ears. Take the extra 10 seconds to line up. It pays.

Field operating tips that cut loss by half
Settings are half the battle. How you run the machine is the other half. After 15 years in corn fields, these are the rules I never break:
1. Full throttle, slow ground speed. This is the biggest mistake new operators make. You don't slow the combine down by pulling the throttle back — you slow down by shifting to a lower gear. The engine needs to run at rated RPM so every chain, roll, and auger is spinning at design speed. Half throttle = half performance = more ears on the ground.
2. Check after 50 meters, not after 50 acres. Drop the head, get out, and look. Walk behind the machine. If you're losing ears, you'll see it in the first minute. Adjust early, not at the end of the day when you've already left 5 bushels an acre in the field.
3. Match your speed to conditions. In good standing corn, 5–7 km/h is fine. In down corn, high-moisture corn, or thick populations, drop to 2–4 km/h. You're not racing — you're harvesting. A slow pass that gets 99% of the ears beats a fast pass that leaves 5% in the field every time.
4. Empty the head before you shut it off. When you get to the end of the row, leave the header running for 20–30 seconds before you disengage it. Let every last ear feed through. If you shut it off with ears still in the head, they sit there and fall out when you lift it for the turn.
5. Reset when conditions change. The settings that worked in the thick, green corn on the south end don't work in the dry, short corn on the north hill. When you change hybrids, fields, or conditions, get out and recheck. The guys with the lowest loss are the ones who tweak settings all day, not just once in the morning.
Wear parts that sneak up on you
Sometimes it's not a setting — it's just worn metal. At the start of every season, check these:
- Stripper plates: if they're grooved or bent, they don't feed evenly. Replace them.
- Snapping rolls: if the lugs are rounded off instead of sharp, they don't grip stalks. You'll get more slip and more loss.
- Gathering chain paddles: if they're worn down, they don't move ears. This is a cheap part that causes expensive loss.
- Auger fingers: bent or missing fingers mean ears sit and spin instead of feeding into the elevator.
Final thought
Ear loss isn't bad luck, and it usually isn't a broken combine. It's almost always a gap that's 5mm off, a chain that's a little loose, or a ground speed that's 2 km/h too fast. The operators who lose less than 1% of their crop aren't running fancier machines — they're the ones who get out of the cab, look at what's happening, and adjust one thing at a time until it's right.
Start with the stripper plates. Get those dialed in, check your roll speed, run full throttle, and slow down. You'll be shocked how many ears stay in the head where they belong.
